Go-to-Market Strategy Development: Launching Into a Market Where the Assistant Makes the Shortlist
- TL;DR
A GTM strategy answers four questions: who you sell to, what exactly you sell, how you differ, and which channels you run for the first 90 days. For a startup launching in 2026 there is a fifth: does the AI know you exist at the moment a buyer asks it for advice. F-47 builds GTM with AI search in mind: we turn ICP and positioning into statements a machine can quote, and extend the channel map with the sources assistants actually cite. Development takes 3 to 4 weeks.
When you need a GTM strategy rather than just marketing
Short answer: strategy pays where the cost of picking the wrong segment exceeds the cost of the strategy. Three situations:
- The product is ready, the buyer is not defined. The team describes its customer as “small and medium business”. That is not a segment, that is a census.
- A first launch or a new market. Hypotheses are untested, budget is finite, and there is no second take. Sequence matters more than budget.
- Money goes into channels without hypotheses. Ads run, leads arrive, the unit economics do not close, and nobody knows which part to fix.
How GTM in the age of AI search differs from the classic version
Short answer: the launch logic is unchanged, what moved is the point where a buyer first learns the category exists.

How we build the strategy
Short answer: we move from the buyer to the channels, never the other way round. The sequence of work:
- ICP and JTBD. We establish who actually pays, what job the product is hired for, and what the buyer did before you.
- Positioning and category. We define which category you compete in and how you differ. Category beats tagline: without one, buyers and models file you under somebody else’s.
- Prompt map and AI competitors. We collect the real questions of the niche and see who the assistants recommend today and which sources they lean on.
- Offer and economics. Value, packaging, pricing, a unit economics hypothesis, and the threshold below which a channel gets shut down.
- A 90-day launch plan. Channels in priority order, hypotheses, budgets, owners, checkpoints.
- Metrics and pivot points. What gets counted weekly, which numbers trigger a pivot, and what counts as a failed hypothesis.
What the project includes
- ICP, JTBD, and a segment map prioritized by reachability and deal size.
- Positioning, category, and a message house: three levels of wording, from one line to the full argument.
- A prompt map of the niche and a breakdown of competitors in ChatGPT, Perplexity, and Gemini answers.
- A 90-day channel plan with hypotheses, budgets, and stop criteria.
- A set of entity descriptions for the site, profiles, and directories so machines read the brand identically from day one.
A go-to-market strategy is not a document, it is a list of what you decided not to do. Startups rarely die from a bad channel, they die from trying all of them at once.

What you get at the end
- The GTM document. Segments, positioning, offer, channels, metrics. Usable for investors and for hiring your first marketer.
- A message house. One consistent set of statements for the site, the deck, emails, and profiles, so you are described in the same words everywhere.
- A 90-day plan. A week-by-week sequence of actions, not a list of ideas.
- A starting base for AI visibility. The wording and sources that presence in assistant answers is built on.
The opposite. Strategy costs less before launch than after: changing positioning on live traffic is always the expensive option.
GTM covers taking one specific product to one specific segment within a limited window. A marketing strategy is broader and runs longer.
Three to four weeks, depending on the number of segments and the depth of competitor analysis.
Either. Some clients take the document and run it in-house, others stay with us on GEO/AEO support.
Where to start
Tell us what you are launching and to whom. In 30 minutes we will locate your weakest link right now: the segment, the value statement, or the channel. We will also show who the assistants recommend in your niche today, so you see the field before spending the first advertising euro.
